Barclays has put a price on its AI-credited cut. Our calculation from its own Q3 2026 disclosures gives a payback of about 15 months. HubSpot cut nearly 660 roles, disclosed $65m–$75m of charges and no savings figure, so no payback can be computed. A cut whose savings never reach a cost line is a story for investors. It is not a business case.
KPI block
| BARCLAYS ROLES | H2 2026 RESTRUCTURING SPEND | 2027 GROSS SAVINGS | PAYBACK (AV'S CALC) |
|---|---|---|---|
| c.5,000 FTE expected to go, c.5% of staff (company guidance) | c.£0.5bn (£201m Q3 actual + c.£300m Q4 planned) | >£1.1bn guided, vs c.£0.7bn a year previously | c.15 months on the c.£0.4bn uplift |
The pitch boards are hearing
On Oct 22, 2026, Barclays said about 5,000 roles would go through "organisational simplification and technology change efficiency driven by AI". The cuts land on c.60% in support functions, including developers [1]; management's line is "fewer developers as AI makes our people more productive" [2]. Reuters reported that 1,000 roles had already gone, with the rest due by year-end [3]. HubSpot's CEO told staff its roughly 7% cut "is not driven by AI-related efficiencies" [4].
Does the saving reach a cost line?
Barclays passes the first test. It discloses £201m of Q3 structural cost actions and c.£300m more planned for Q4, and guides total costs from c.£18.5bn in 2026 to c.£18.4bn in 2027 [1][2]. It guides more than £1.1bn of gross efficiencies in 2027, against about £0.7bn a year previously [2].
It does not pass the second test. No disclosed line separates AI-driven savings from branch staffing changes, call-centre volumes or the c.£0.2bn of Tesco Bank synergies [2]. Total costs fall only c.£0.1bn because £0.4bn is reinvested [2].
HubSpot fails the first test by design. Its 8-K, Item 2.05, gives $65m–$75m of charges, mostly severance, booked mainly in Q4 2026 and excluded from non-GAAP. No savings figure [5]. The cost is on the record. The return is not.
Unit economics: what the filings support
| Metric | Barclays | HubSpot |
|---|---|---|
| Roles | c.5,000 expected to go (company guidance) | nearly 660 (c.7%) |
| One-off charge | c.£0.5bn H2 2026 SCAs | $65m–$75m |
| Stated savings | >£1.1bn gross, 2027 | Not disclosed |
| Charge per role (Av's calc) | c.£100k (but the SCAs also cover tech spend) | c.$98k–$114k |
| Payback (Av's calc) | c.15 months on the incremental c.£0.4bn | Not computable |
Method: £0.5bn of charges divided by the c.£0.4bn rise in annual gross savings (£1.1bn minus £0.7bn) gives 1.25 years. Our arithmetic on company guidance, assuming the whole uplift comes from these actions: the floor, not the ceiling, on payback time.
Who pays, and when
Workers pay first: support staff and developers, in the quarter the charge is booked. Shareholders pay later, if the work does not actually leave with the headcount. Rex Circuit's Banking77 baseline shows why. At a 0.45 threshold, a free CPU model routed 2,877 of 3,080 public bank tickets at 94.3% accuracy, yet 203 (6.6%) still went to a person; at 0.85, accuracy rose to 98.6% but 845 (27.4%) went to a person. No filing reports that residual cost.
The board payback test: five questions
- Where is the saving booked? Name the cost line and the quarter. Test: the run-rate saving appears in guidance, not only in the press release.
- What is the payback on the charge alone? Test: severance, notice pay and restructuring costs divided by the incremental annual saving comes in under 24 months.
- How much is AI, and how much is something else? Test: management splits the saving between AI, process changes and synergies. If it cannot, the AI share counts as zero.
- What share of the work still needs a person? Test: a measured residual rate on held-out tasks, as in Rex's baseline, priced at the loaded cost of the people who remain.
- What does reversal cost? Test: the rehiring or contractor cost if the residual rate is twice the measured figure, and whether payback still holds. No sourced industry benchmark for AI-related backfill exists yet, so model your own.

Each question has a counterpart in Noah Solace's worker and HR checklist: which tasks moved to software, what retraining is offered, and whether the WARN Act and UK consultation rules were followed.

The Takeaway
- The number: Barclays' c.£0.5bn charge pays back in about 15 months (our calculation). HubSpot's $65m–$75m has no disclosed return.
- The mechanism: a saving counts only when it is booked to a cost line and split out from synergies and reinvestment.
- The risk: the residual human queue (6.6% in Rex's baseline) is unpriced. Who owns the line? The CFO, before the board votes.
